How is ductwork sized, and why do so many homes get it wrong?

Ductwork is sized through its own calculation, separate from the one that sizes the outdoor unit. Each room's share of the total cooling load determines how much air, measured in CFM, that room needs, and that number determines the physical size of the duct run built to deliver it. Homes get this wrong most often when a replacement system reuses the existing ductwork unchanged, or when a run gets sized by whatever fits in the space available rather than by the airflow it actually has to move.

Two Calculations, Not One

Choosing the right size air conditioner and designing the ductwork to serve it are two separate engineering steps, even though they happen during the same install. The first step, often called a load calculation or Manual J in the trade, adds up how much heat a house gains on a hot day and breaks that total down room by room, in BTUs. That room-by-room breakdown becomes the input for the second step: figuring out how much airflow, measured in cubic feet per minute or CFM, each room needs delivered to it, then sizing an actual duct, trunk line, and branch run capable of carrying that specific amount of air without a fight.

Skip the second step, or shortcut it, and the first calculation barely matters. A perfectly sized outdoor unit connected to ductwork that was never designed to carry its air where that air is supposed to go still leaves rooms uneven, no matter how correct the tonnage on the nameplate happens to be. The equipment and the ductwork are matched partners, not a main event and an afterthought.

Trunk and Branch: Sizing the Whole Path, Not Just the End

Most homes run on a trunk-and-branch layout: one larger trunk line leaving the air handler, tapering down as individual branch runs peel off toward each room. Every one of those runs has to be sized to its own CFM number, wide enough that the air moving through it does not fight its way there. A duct that is narrower than the airflow calls for creates resistance, the same way a garden hose kinked halfway down its length fights the water trying to get through it. The air still arrives eventually, just under more strain, at a lower volume, or both.

The return side of the system needs the same attention and often gets less of it. Air has to get pulled back into the system just as efficiently as it gets pushed out, and an undersized or poorly placed return can bottleneck a duct system that looks fine on the supply side alone. A design that only accounts for where air goes, and skips how it gets back, is only half finished.

Why So Many Homes Get This Wrong

The most common shortcut is not malicious, it is just convenient: when an old system gets replaced, the new equipment goes in and the existing ductwork stays exactly as it was, on the assumption that whatever was there must have been sized correctly the first time. Sometimes that is true, and reusing sound ductwork that was actually designed for the house is a perfectly reasonable call. Just as often, the original ductwork was never sized off a real calculation to begin with, or the house has changed since then, an addition, a converted garage, replaced windows, in ways the ductwork was never adjusted to match.

The other common shortcut happens on the design side itself: a branch run getting sized by whatever fits inside an available joist bay or chase, rather than by the CFM number that room actually needs. It is faster to install and cheaper on materials, and it is also how a duct system ends up technically connected to every room while still leaving some of them shortchanged from the day it went in.

What an Undersized Duct System Actually Costs You

A duct system that is too small for the air trying to move through it raises static pressure throughout the whole system, not just in one spot, which makes the blower work harder to push the same amount of air. That extra strain shows up as added wear over time and, on some systems, more noise than a properly sized system would ever produce. None of that shows up as an obvious single failure. It shows up gradually, as rooms that never quite catch up and a system that seems to run longer than it should for the results it delivers.

It is also why installing a better outdoor unit rarely fixes a home that has always run uneven. New equipment connected to the same undersized ducts is still asking that ductwork to do something it was never built to do, no matter how good the unit itself is. Getting the duct design right, sized off an actual calculation rather than reused from whatever was there before, is exactly the kind of groundwork a proper AC installation is supposed to include, not something to assume was handled the last time around.
