How does a heat pump switch between heating and cooling?
A heat pump switches between heating and cooling using a single component called the reversing valve, a four-way valve plumbed into the refrigerant lines that redirects which way refrigerant flows through the system. Flip it one way and the outdoor coil releases heat while the indoor coil absorbs it, cooling your home. Flip it the other way and the same two coils trade jobs, so the indoor coil releases heat instead. The compressor, the coils, and the ductwork all stay exactly the same either way.
One Part Turns an Air Conditioner Into a Heat Pump
A heat pump and a standard air conditioner share almost every component: a compressor, an outdoor coil, an indoor coil, a metering device, and a blower. Strip away the marketing and mechanically they're nearly identical machines. The one addition that makes a heat pump capable of heating as well as cooling is the reversing valve, a small but critical valve plumbed into the refrigerant lines between the compressor and the two coils.
Without that valve, refrigerant could only ever flow in one direction, which is exactly how a cooling-only air conditioner works. Add the valve, give it a way to be told which direction to send refrigerant, and the same hardware that cools a house all summer can also warm it on a cold front night, with no separate furnace bolted on anywhere. That's why a heat pump can sit right next to a standard AC and look nearly identical from the driveway. The valve that makes the difference is small enough to fit in one hand, tucked into the refrigerant lines where nobody ever sees it.
How Flipping the Valve Makes the Coils Trade Jobs
In cooling mode, the compressor pushes hot, high-pressure refrigerant gas out to the outdoor coil first. That coil releases heat into the outside air, the refrigerant condenses into a liquid, and by the time it reaches the indoor coil it's cold enough to absorb heat from the air inside the house. The outdoor coil is doing the releasing, and the indoor coil is doing the absorbing.
The reversing valve's whole job is to flip that order. When the system calls for heat, the valve redirects the compressor's hot gas to the indoor coil first instead. Now the indoor coil is the one releasing heat, warming the air moving through the ductwork, while the outdoor coil switches to absorbing heat, pulling warmth out of the outside air even when it feels cold enough outside that the idea sounds backward. The coils themselves never move. They simply swap which job they're doing, and the valve is what decides which one that is.
Why the Outdoor Coil Needs a Break Sometimes
Running the outdoor coil as the heat-absorbing side comes with a side effect: on a cold, damp evening, that coil can collect frost the same way a freezer does, and frost buildup blocks the airflow it needs to keep pulling heat from the outside air. To deal with that, a heat pump will periodically flip the reversing valve back to cooling mode for a few minutes at a time, even in the middle of a heating cycle, sending hot gas out to melt the frost before switching back to heating.
This is normal, expected behavior, not a malfunction, and it's one of the reasons a heat pump's controls are a bit more involved than a standard air conditioner's. Homeowners sometimes notice a brief burst of cooler air, or what looks like a puff of steam from the outdoor unit, during one of these cycles on a chilly morning. That's the defrost cycle finishing its job, not a sign anything is wrong. The system decides on its own when a defrost cycle is needed, using a sensor on the outdoor coil or a timer built into the control board, so there's nothing for a homeowner to watch for or trigger manually.
A Valve With One Job, and Why It's Worth Getting Right
The reversing valve is a moving part with an electrical coil telling it which way to sit, and like anything that moves, it can wear or stick over years of switching back and forth between seasons. A valve stuck in one position leaves a heat pump able to do only cooling or only heating, no matter what the thermostat is asking for. That points at the reversing valve side of the system rather than a bigger problem with the rest of it, though the valve body is only one of the possibilities: the electrical coil that shifts it, or the thermostat signal telling it which way to go, can produce the same symptom and are smaller repairs. Which one it is takes testing.
That's squarely a job for a licensed technician, not something to open up and test at home, since it involves refrigerant lines and electrical controls working together. A stuck valve is also a meaningfully different repair than a failed compressor or a refrigerant leak elsewhere in the system, since it's a self-contained part rather than a sign the whole unit is failing.
